The sales coach that grades itself by the close

A sales-training company's reps rehearse against an AI prospect, get a graded report after every call, and every call is tied to what happened in the CRM.

The problem

The client ran in-person sales training. Good workshops, and then the reps went back to their desks and the old habits came back within a month.

He wanted something to leave behind that his clients would keep using. He isn't technical, so on this one I was the product manager and the builder.

What I built

It starts with the prospect: a persona built from the account the rep is about to call. Their DISC profile, where the deal is, and the prospect's own materials, a PDF or a URL, read in. The rep practices the exact call they're about to make.

The call is voice, two-way and live. The hard part of voice agents is turn-taking, so a small judge on the live transcript makes the agent wait when a sentence looks unfinished.

Right after the call, a report: the transcript, the audio, where the pitch landed and where it didn't, and three or four things to do differently next time.

Results write to HubSpot and to our own Postgres, and a background sync reconciles the two. Every coached call is tied to its disposition, so the coaching is graded by whether deals close.

What happened

In August 2026 the provider retired the models the reports ran on, and every post-call report broke. The fix still running: a primary and a fallback model inside the provider, and a second provider behind a switch, each with its own status row.

It is still in production, and the client sells it into new companies. Dozens of reps, roughly 50 practice calls a day on top of the live ones. His clients onboard more new reps, because the senior trainers aren't spending their hours on repetitions.

What this proves

A voice agent in daily production, graded by CRM outcomes, that survived its model being retired.
